The aim of the thesis is defining a clear process of Project Portfolio Management, which could be applied in different business industrials and sectors in management of complex portfolios. The focus is on creating the new and clear workflow description, a process and a model for evaluating the customers Project Portfolio Management Maturity Levels. Over the last few years, PPM studies have grown rapidly. Most studies are talking about Project management in the aspects of quality, cost and time and they tried to have mathematical models to construct the ideal portfolio model for an investor that gives maximum return depending on the relation between risk and return. The focus of this thesis is on having a comprehensive model and framework, which goes beyond the individual project management in order to manage and monitor the main area of the portfolio. The defined comprehensive PPM process is Strategy development, pre-screening, Projects Assessments, Screening, Portfolio Optimization, Resource Management, Individual Project Management, Portflio Monitoring and Value Capturing. In addition, the purpose is analyzing some project and portfolio companies maturity level based on the defined model in order to understand what are the weaknesses of their portfolio system are and how we can help them to improve toward strength. Based on different existant Maturity model, the final one that is more aligned with PPM concept is the combination of two models as “Gartner program, portfolio maturity model” and “Lee Merkhofer Consulting project portfolio management maturity model”. This model has five levels as “Reactive, Emerging Descipline, Initial Integration, Effective Integration and Effective Innovation” with their defined characteristics. Lastly, the developed PPM maturity model is applied to one real case as a pilot company and some other companies through designed the measurement system and checklist in order to compare the results with together and understand how we could help Pilot Company to improve the PPM system. The results show the improvement methods and common variables of the PPM process in the real cases, which lead to having specific organizational Structure and Business Process, reduction of time to get strategic objectives, increase collaboration of team members, increase the efficiency to choose right projects, having right project managemet approach, right portfolio plans and tools, prioritization and continuous improvement, increasing the innovative projects definition, combination of CRM with PPM approaches and being agile as much as is possible in the portfolio and project management duration.
Lo scopo della tesi è di definire un processo chiaro di Project Portfolio Managment, che può essere applicato i diverse industrie e settori d’impresa nel managment di investimenti complessi. Il fulcro è creare una nuova e chiara descrizione del flusso di lavoro, un procedimento e un modello per valutare i Project Portfolio Management Maturity Levels dei clienti. Nel corso degli ultimi anni, gli studi di PPM sono cresciuti rapidamente. La maggior parte degli studi parla di Project Management negli aspetti di qualità, costi e tempi e hanno cercato di avere modelli matematici per costruire il modello ideale di portfolio per un investitore, che dia il massimo rendiconto in base alla relazione tra rischio e rendiconto. L'obiettivo di questa tesi è di avere un modello e struttura completi, che vada al di là del project managment individuale in modo da gestire e monitorare l'area principale dell’investimento. Il procedimento definito completo di PPM è Strategy development, pre-screening, Projects Assessments, Screening, Portfolio Optimization, Resource Management, Individual Project Management, Portflio Monitoring e Value Capturing. Inoltre, lo scopo è analizzare alcuni maturity level di progetti e investimenti di alcune aziende basati sul modello definito così da capire quali sono le debolezze dei loro sistemi di investimenti e come possiamo aiutarli a migliorare ad essere più forti. In base a diversi Maturity model esistenti, quello finale che è più allineato con il concetto di PPM è la combinazione di due modelli come “Gartner program, portfolio maturity model” e “Lee Merkhofer Consulting project portfolio management maturity model”. Questo modello ha cinque livelli come “Reactive, Emerging Descipline, Initial Integration, Effective Integration and Effective Innovation” con le sue caratteristiche definite. Infine, il maturity model di PPM sviluppato è applicato ad un caso reale poiché un’azienda pilota ed alcune altre aziende hanno progettato il measurement system e checklist in modo da confrontare i risultati e capire come possiamo aiutare la Pilot Company a migliorare il sistema di PPM. I risultati mostrano i metodi di miglioramento del procedimento di PPM nei casi reali, che portano ad avere specifici Structure e Business Process organizzativi, riduzione dei tempi per ottenere obiettivi strategici, aumentare la collaborazione dei membri del team, aumentare l'efficienza di scegliere progetti giusti, avere un approccio project managment giusto, piani e strumenti di portfolio giusti, priorità e miglioramento continuo, aumentare la definizione di progetti innovativi, combinazione di CRM con approcci PPM e di essere il più possibile svelti nella durata dell’investimento e project managment.
