Lean applied to shipping process : a real case study in a MTO company

The Lean approach represents the main competitive leverage to achieve the effectiveness and to increase the competitiveness of the company within the market. This methodology had been developed in a circumscribed and limited context: MTS manufacturing companies. Instead, the thesis illustrates the implementation of the Lean in the atypical context of the MTO companies, characterized by high product variety and low production volumes. Another peculiar characteristic of this work is the application of the Lean tools not on the typical assembly and manufacturing processes, but on the shipping one. The analysis has been conducted during a five months’ internship in the company Ficep S.p.A, Gazzada Schianno, Varese. The focus is to evaluate the impact of the specific Lean tools selected for the purpose of this project in terms of shipping process’ lead time and incomplete shipments’ reduction. Among them the introduction of the Shop floor Management, control sheets, shipping meeting, new procedures and checks turned out to have the most prominent role in improving such performances. The thesis is composed by two parts: the first one is dedicated to the company’s description and to the literature review regarding the Lean Management and the tools applied during the internship in Ficep S.p.A. Instead the second part describes the entire project performed by the team, following the structure of the A3 framework. To make clearer the structure of the work, the authors decided to divide the project’s description according to its main phases and following the PDCA cycle: Plan, Do, Check and Act.

L’approccio Lean rappresenta il principale fattore competitivo per raggiungere l’efficacia e incrementare la competitività dell’azienda nel mercato. Questa metodologia è stata sviluppata nel contesto circoscritto e limitato delle aziende manufatturiere MTS. Invece la tesi illustra l’implementazione della Lean nel contesto atipico delle aziende MTO, caratterizzate da un’alta varietà di prodotti e bassi volumi produttivi. Un’altra caratteristica peculiare di questo lavoro riguarda l’applicazione degli strumenti Lean sul processo di spedizione e non su quelli tipici manifatturieri e di assemblaggio. L’analisi è stata condotta durante uno stage di cinque mesi nell’azienda Ficep S.p.A. a Gazzada Schianno (VA). Il focus principale è quello di valutare l’impatto degli strumenti Lean scelti per l’obiettivo di questo progetto, in termini di riduzione del lead time del processo di spedizione e delle spedizioni incomplete. Tra questi, lo Shop floor Management, i fogli di controllo, la riunione per le spedizioni, le nuove procedure e fasi di controllo hanno avuto un ruolo predominante nel miglioramento di queste performance. La tesi è composta da due parti: la prima è dedicata alla descrizione dell’azienda e all’analisi letteraria della Lean e degli strumenti applicati durante lo stage in Ficep S.p.A. Invece la seconda parte descrive l’intero progetto realizzato dal team, seguendo la struttura dell’A3. Per rendere più chiara la trattazione, gli autori hanno deciso di dividere la descrizione del progetto in base alle sue fasi principali e seguendo il ciclo PDCA: Plan, Do, Check e Act.
