Lean Philosophy and Methodology are spreading worldwide, in different type of businesses and processes. Main tools and techniques have been developed to facilitate the application of this new way of working, one of these is the A3 Thinking. This Methodology is based on the concept that any type of improvement project can be summarized in an A3 Sheet. New application areas have been studied, two of these: Lean Logistics and Lean Warehousing. From the literature, few examples and business cases have been conducted on this topic. For this reason, with my project I want to present the application of Lean Warehousing thinking in one of the Ceva Logistics Warehouses: TyreCity. It is dedicated to three Tyre Industry customers; the focus of the project is on two of these. Through this standardized and visible tool (A3) for problems identification and solutions formulation, I managed to define the process ideal state and develop an action plan to realize and achieve it. Before starting, a Gantt Diagram helped to schedule project phases and deadlines. Since I had to deal with two different customers, two customized A3 have been developed. The current situation was defined through the development of a Value Steam Map (VSM) and a Value-Added, Non-Value-Added analysis. From here, the improvement targets have been defined and through two Fishbone Diagrams the root causes of inefficiencies and productivity losses have been defined. Suitable countermeasures have been developed, approved and implemented, some of that on site, others through simulations. Significant benefits in terms of both productivity and costs have been achieved.
La filosofia e la metodologia “Lean” si stanno espandendo in tutto il mondo, in diversi tipi di business e processi. Per facilitare l’applicazione di questo nuovo modo di lavorare, sono stati creati molti strumenti e tecniche, uno di questi è la Metodologia A3. Questa tecnica si basa sul concetto secondo cui ogni problema di miglioramento può essere riassunto in un foglio A3. Sono state studiate nuove aree di applicazione, due di queste sono: Lean Logistics e Lean Warehousing. Dalla letteratura, si vede come pochi esempi e studi sono stati condotti riguardo questo argomento. Per questo motivo con il mio progetto voglio presentare l’applicazione dell’approccio Lean Warehousing in uno dei magazzini di Ceva Logistics: TyreCity. Il magazzino è dedicato a tre clienti operanti nell’industria degli pneumatici, il focus del progetto è su due di questi tre. Attraverso questo standardizzato e semplice strumento visivo (A3) per l’identificazione del problema e la formulazione della soluzione, sono riuscita a definire lo stato ideale del processo e a sviluppare un piano d’azione per realizzarlo e raggiungerlo. Prima di iniziare, le fasi del progetto e le scadenze sono state delineate grazie ad un diagramma di Gantt. Dato che ho avuto a che fare con due diversi clienti, due diversi A3 personalizzati sono stati creati. La situazione attuale è stata definita attraverso lo sviluppo della Value Stream Map (VMS) e da un’analisi delle attività Value Added e Non Value Added. A questo punto sono stati definiti gli obbiettivi di miglioramento e attraverso due diagrammi Fishbone, sono state definite le cause primarie di inefficienze e perdite di produttività. Contromisure adatte sono state sviluppate, approvate e implementate, alcune di queste direttamente in magazzino, altre attraverso simulazioni. Sono stati raggiunti benefici significativi sia in termini di produttività che in termini di costi.
