Planning and scheduling workload analysis : a CRP foundations build-up

This Master Thesis aims to describe a project conducted thanks to the collaboration of Politecnico di Milano and Loro Piana S.p.A. organization. The function involved is the Planning and Scheduling department of one manufacturing plant of the company, called Manifattura Loro Piana. The project concerns a workloads analysis with the objective to build up the basis of a Capacity Requirements Planning system. The Thesis development will follow the A3 Thinking methodology, starting from the examination of the current situation and the identification of the problem. Subsequently, a critical analysis of both the scheduling and the production processes will be carried out, coming to the establishment of the targets to be reached. The root causes will be then investigated with the aim to propose the appropriate countermeasures for solving the problem that Manifattura Loro Piana is facing. A priority analysis will then enable to define which are the alternatives to implement in the short-term. The introduced countermeasures will lead to the improvement of the scheduling activities with a significant time saving. The final phase will cover the detailed assessment of the benefits achieved by the end of the project and the proposal of further developments to share the advantages with other company areas.

Questa Tesi ha lo scopo di descrivere un progetto nato dalla collaborazione tra il Politecnico di Milano e l’azienda Loro Piana S.p.A. La funzione aziendale coinvolta è l’area di Pianificazione e Schedulazione di uno degli impianti produttivi della compagnia, sotto il nome di Manifattura Loro Piana. Nel progetto verranno analizzati i carichi di lavoro con lo scopo di porre le basi per un sistema di Capacity Requirements Planning. Lo sviluppo della tesi seguirà la metodologia dell’A3 Thinking, partendo dall’identificazione della situazione attuale e del problema generale. Successivamente, verrà svolta un’analisi critica sia del processo di scheduling che di produzione, permettendo di stabilire gli obiettivi da raggiungere. Verranno quindi investigate le cause alla radice con lo scopo di proporre contromisure appropriate per risolvere il problema che Manifattura Loro Piana sta affrontando, e un’analisi di priorità aiuterà a definire quali alternative implementare nel breve termine. Le soluzioni introdotte porteranno al miglioramento delle attività di scheduling con un conseguente risparmio di tempo. L’ultima fase si occuperà di valutare nel dettaglio i benefici raggiunti entro la fine del progetto e di proporre ulteriori miglioramenti per replicare le soluzioni in altre aree aziendali.
