This thesis work originates from the desire of an Italian company to undertake a process of Lean transformation. The company in question designs and manufactures centreless and double disk grinding machines, also providing post-sale and maintenance services. The need to overcome the 2010 crisis has pushed the company to introduce some management changes, first above all the transition from a Make to Stock production policy to a Make to Order one. These changes have been sufficient to allow a positive recovery; however, other improvements are needed to become more competitive on the market. In particular, there is the necessity to overcome the artisanal culture of the company, clearly visible in the assembly process of the double disk line. This thesis focuses indeed on the assembly process of that typology of machine, with the aim of reducing its duration through the introduction of the main Lean tools. The paper follows an A3 approach: starting from the underlying problem, that is the high assembly time, the current situation has been in depth analysed, highlighting the high percentage of non-value added activities which characterizes the process. Then, the root causes of the problem and a series of countermeasures have been defined. In the end, the implementation of these proposed solutions allowed to reach a reduction in the assembly time of 47%, even overcoming the target set at the beginning of the project. Finally, the paper also contains some suggestions about possible future developments, such as an intensive lead time analysis, emerged during the course of the work.
Questo lavoro di tesi nasce dal desiderio di una azienda italiana di intraprendere un processo di trasformazione secondo i principi della filosofia Lean. L’azienda in questione progetta e produce macchine rettificatrici (senza centri e a mole contrapposte), fornendo ai clienti anche attività di post-vendita e manutenzione. Il bisogno di superare la crisi del 2010 ha spinto l’azienda verso l’introduzione di alcuni importanti cambiamenti, primo tra tutti il passaggio da una politica di produzione Make to Stock ad una Make to Order. Questi cambiamenti hanno reso possibile una ripresa positiva ma, ciò nonostante, altri miglioramenti sono necessari per permettere all’azienda di diventare più competitiva sul mercato. In particolare, è necessario superare la cultura artigianale, chiaramente visibile nel processo di assemblaggio della linea di rettificatrici a mole contrapposte. Il lavoro di tesi si focalizza, appunto, sul processo di assemblaggio di questa tipologia di macchine e ha l’obiettivo di ridurne la durata attraverso l’introduzione dei principali strumenti Lean. L’elaborato segue l’approccio A3: partendo dal problema di base, cioè l’elevato tempo di assemblaggio, la situazione di partenza è stata analizzata nel dettaglio, sottolineando l’alta percentuale di attività a non valore aggiunto che caratterizza il processo; poi, sono state definite sia le cause alla radice del problema che una serie di contromisure. L’implementazione di queste soluzioni proposte ha permesso di raggiungere una riduzione del tempo totale di assemblaggio pari al 47%, perfino superando il target definito all’inizio del progetto. Infine, l’elaborato contiene alcuni suggerimenti riguardo a possibili sviluppi futuri emersi durante il corso del lavoro, come un’analisi approfondita del tempo di attraversamento della macchina.
