Supplier selection process in a general construction company : application of a case study

The supplier selection process is an activity that has become increasingly crucial for those companies that decide to turn out to be general contractors, since they subcontract services that were previously carried out by the company itself to third parties. In fact, by entrusting work activities to third parties, the company must verify that the chosen subcontractors are able to perform their role and that the client is satisfied with the final work. For this purpose it has been analyzed a case study regarding a general construction company and their current practices related to the supplier selection process. The aim of the thesis is focusing on the problems related to the selection of suppliers and the identification of a method that can be used to evaluate and decide among the possible alternatives which one best meets the requirements needed. Therefore, the thesis was mainly divided into three parts: - the first part deals with the introduction of the thesis and the state of the art of the scientific literature; - the second part defines the method applied and the theoretical models that were integrated in the supplier selection process for the case study identified; - the third part, on the other hand, consists of the empirical application of the Analytic Hierarchy Process (AHP), the evaluation of the present alternatives by applying the model, the results obtained and a sensitivity analysis conducted to test the robustness of the results achieved. It should be noted that the application of this method has not replaced the supplier selection procedures present in the company, but it has integrated these procedures in order to make the most of the data held through a more logical organization of the latter ones. Once it has been defined the process to be applied for the suppliers selection, through the implementation of a tool such as the AHP, and it has been described the techniques used to obtain the relative incidence of the identified criteria, using the Delphi method, it has been possible to define the case study on which to effectively test the theoretical approach. The tender was selected for the carpentry and masonry and systems assistance works of a tower under construction in Milan intended for residential use. The application of the AHP method was carried out when it was possible to outline a short list of alternatives among the suppliers in the tender such that they could be assessed on the basis of the criteria identified for selecting the best supplier. The attribution of assessments to suppliers has led to the achievement of results that have identified a supplier that best meets the required requirements. These results were verified through the use of a sensitivity analysis that made it possible to test the robustness of the results obtained. Since the sensitivity analysis confirmed the result obtained, the identified candidate submitted to the general management which, after an analysis of the results, confirmed its intention to outsource the contracted works to the recommended supplier.

Il processo di selezione dei fornitori è un’attività diventata sempre più determinante per quelle aziende che decidono di trasformarsi in general contractors, dal momento che subappaltano a terzi dei servizi che prima venivano effettuati dall’azienda stessa. Infatti, affidando attività lavorative a terzi, l’azienda deve verificare che i fornitori scelti siano in grado di svolgere il proprio ruolo e che il committente rimanga soddisfatto dall’opera finale. A tal fine è stato analizzato un caso studio riguardante un’impresa generale di costruzioni e le relative pratiche correnti legate al processo di selezione dei fornitori. L’obiettivo della tesi è evidenziare le problematiche legate alla selezione dei fornitori e all'individuazione di una metodologia che possa essere utilizzata per valutare e decidere tra le possibili alternative quella che meglio soddisfa i requisiti richiesti. Pertanto, l’elaborato di tesi è stato suddiviso principalmente in tre parti: - la prima parte si occupa dell'introduzione della tesi e dello stato dell'arte della letteratura scientifica; - la seconda parte definisce la metodologia applicata ed i modelli teorici che sono stati integrati nel processo di selezione dei fornitori per il caso studio individuato; - la terza parte, invece, consiste nell'applicazione empirica dell'Analytic Hierarchy Process (AHP), la valutazione delle alternative presenti tramite l’applicazione del modello, i risultati ottenuti ed un’analisi di sensitività condotta per testare la robustezza dei risultati raggiunti. È necessario premettere che l’applicazione di questo metodo non ha sostituito le procedure di selezione del fornitore presenti in azienda, ma ha integrato tali procedure in modo da sfruttare al meglio i dati in possesso attraverso un’organizzazione più logica di quest’ultimi. Una volta definito il metodo (AHP) da applicare e descritte le tecniche adoperate per ottenere l’incidenza relativa dei criteri individuati (metodo Delphi), si è definito il caso studio su cui testare effettivamente l’impostazione teorica predisposta. È stata selezionata la gara d’appalto per le opere di carpenteria e di assistenze murarie ed impiantistiche di una torre in fase di costruzione a Milano destinata ad uso residenziale. L’applicazione del metodo AHP è stata effettuata nel momento in cui è stato possibile delineare una lista di alternative tra i fornitori in gara tale che potessero essere valutati sulla base dei criteri individuati per la selezione del miglior fornitore. L’attribuzione delle valutazioni ai fornitori ha portato al conseguimento di risultati che hanno individuato un fornitore che rispondesse al meglio ai requisiti richiesti. Tali risultati sono stati verificati attraverso l’impiego di un’analisi di sensitività che ha permesso di testare la robustezza degli esiti ottenuti. Dal momento che l’analisi di sensitività ha confermato il risultato ottenuto, si è sottoposto il candidato individuato alla direzione generale che, dopo un’analisi dei risultati, ha confermato l’intenzione di appaltare le opere oggetto di contratto al fornitore consigliato.
