The maintenance and modernization of a fleet of aircraft are crucial elements to ensure proper airworthiness; for fairly old military aircraft, these aspects represent a preponderant role. Airbus Defense and Space based in Manching, Germany, is responsible for ensuring proper maintenance and modernization for the NATO AWACS fleet. These activities are considered as a single program, and they require a precise organization and management of the works. The program is divided into several projects, which are often managed independently. This type of management leads to issues in communication and a lack of a unique coordination between the teams. The proposed solution involves the implementation of a highly specialized structure, Scaled Agile Framework (SAFe), which allows to move from a traditional management approach to a more agile and structured one. Now, the type of approach used in each project is mainly Hybrid, with some traditional elements but also innovative aspects. This thesis work aims to clarify each project in progress, analyse the program, identify and / or adapt the typical elements of the SAFe approach to the real situation and propose a tool that can increase the coordination of the program. Furthermore, the Scaled Agile Framework is developed for software companies, so detailed examples of applications in different production fields are very rare. From the analysis of the program, the critical points in coordination emerged and an interactive board has been designed to propose a solution for the improvement of communication. Some typical elements of SAFe have been identified within the program, others have been adapted to meet real needs. In conclusion, using criteria defined by the literature, the results obtained are compatible with the real management of the project; other metrics were then defined to assess future progress in program management.
La manutenzione e l’ammodernamento di una flotta di aerei sono elementi cruciali per garantire la corretta aeronavigabilità; in particolare per velivoli militari non di ultima generazione, questi aspetti assumono un carattere preponderante. Airbus Defence and Space con sede a Manching, Germania, si occupa di garantire la corretta manutenzione e di stilare un piano di ammodernamento per la flotta NATO AWACS. Queste attività vengono considerate come un unico programma e richiedono una precisa organizzazione e gestione dei lavori. Il programma viene suddiviso in più progetti, che vengono gestiti spesso in maniera indipendente. Questo tipo di gestione porta a carenze nella comunicazione e alla mancanza di un coordinamento univoco tra i sottogruppi. La soluzione proposta prevede l’implementazione di una struttura altamente specializzata, Scaled Agile Framework (SAFe), che permetta di passare da un approccio tradizionale di gestione ad uno più agile e strutturato. Ad oggi, il tipo di approccio utilizzato nei singoli progetti è prevalentemente di tipo Ibrido, presenta alcuni elementi tradizionali ma anche aspetti innovativi. Questo lavoro di tesi si pone come obbiettivo quello di chiarire ciascun progetto in lavorazione, analizzare il programma nel suo insieme, identificare e/o adattare gli elementi tipici dell’approccio SAFe alla situazione reale e proporre uno strumento che possa aumentare la coordinazione del programma nel suo insieme. Lo Scaled Agile Framework è, inoltre, stato sviluppato per aziende di software, sono quindi molto rari gli esempi dettagliati di applicazioni in ambiti produttivi diversi. Dall’analisi del programma nel suo insieme sono emersi i punti critici nella coordinazione ed una lavagna interattiva è stata ideata per cercare di migliorare la comunicazione. Alcuni elementi tipici del SAFe sono stati identificati all’interno del programma, altri sono stati adattati per soddisfare le necessità reali. In conclusione, utilizzando dei criteri definiti dalla letteratura, i risultati ottenuti sono compatibili con la reale gestione del progetto; altre metriche sono poi state definite per valutare i progressi futuri nella gestione del programma.
