This thesis is set within the context of continuous improvement of industrial manufacturing processes and aims to increase the operational efficiency of a food packaging line through the application of the Lean Six Sigma methodology following the DMAIC approach. After an analysis of the performance of the main production lines within the plant, the study focused on the Retail line, which exhibited Overall Equipment Effectiveness (OEE) values below the company targets. The analysis of historical production data and machine downtime records made it possible to identify the end-of-line area as critical, with particular reference to the labelling machine, which was responsible for most of the inefficiencies and process variability. In light of the identified issues, the work focused on the optimization of machine parameters and on the development of standard operating procedures, with the objective of improving line performance by reducing downtime and increasing production capacity. The optimization was carried out through the application of Design of Experiments (DoE) methodologies, combined with the definition and standardization of Standard Operating Procedures (SOPs). The implemented actions led to an increase in OEE and the achievement of the predefined objectives, with measurable economic benefits.
La presente tesi si inserisce nel contesto del miglioramento continuo dei processi produttivi industriali e ha come obiettivo l’incremento dell’efficienza operativa di una linea di confezionamento alimentare mediante l’applicazione della metodologia Lean Six Sigma secondo l’approccio DMAIC. A seguito di un’analisi delle prestazioni delle principali linee produttive dello stabilimento, l’attenzione è stata rivolta alla linea Retail, caratterizzata da valori di Overall Equipment Effectiveness (OEE) inferiori agli obiettivi aziendali. L’elaborazione dei dati storici di produzione e dei fermi macchina ha consentito di individuare il fine linea come area critica, con particolare riferimento all’etichettatrice, responsabile della maggior parte delle inefficienze e della variabilità del processo. Alla luce delle criticità emerse, il lavoro si è concentrato sull’ottimizzazione dei parametri macchina e sullo sviluppo di procedure operative standard, con l’obiettivo di migliorare le prestazioni della linea attraverso la riduzione dei tempi di fermo e l’incremento della capacità produttiva. L’ottimizzazione è stata condotta mediante l’applicazione di metodologie di Design of Experiments (DoE), affiancate dalla definizione e standardizzazione di Standard Operating Procedures (SOPs). Gli interventi implementati hanno consentito un aumento dell’OEE e il raggiungimento degli obiettivi prefissati, con benefici economici misurabili.
