The maturity assessment is an increasingly employed tool in management practice, with the aim of understanding the quality of a company of being in a state of solid development. Starting with a predictable pattern of processes, related to a specific functional area, a discipline or an activity within the productive flow, this analysis leads to the clarification of the fashion through which resources and competences evolve along a foreseen, logical and desired path of maturation. Parallel to the maturity assessment, according to the vision of this study even if studied separately in literature, is the change management, structured approach that supports transition of individuals, teams and organizations from a particular current state (AS IS position) to a future desired one (TO BE position). Aim of this thesis is to combine these two techniques, separately investigated by lecturers so far, thus realizing a unique, general, method or model, supporting companies willing to evolve along a precise strategic direction. The strategic direction for which the model has been designed, in particular, is the development of integrated product-service solutions, also known as Product-Service Systems, within collaborative networks, with the aim of providing a customizable offer meanwhile sharing and reducing linked risks and costs. The model, thus considerable as an authentic decisional one, directly feeds in the topic of roadmapping approaches, able to suggest companies which evolving steps to accomplish in order to successfully transit from a current to a desired configuration of their processes, in line with their strategic objectives (in this case, the servitization within collaborative networks). A classic approach of definition and creation of industrial roadmaps has thus been decomposed in specific analytic phases, each one investigated in detail. The final contribute has been the generation of a decisional model compounded by a first phase of maturity assessment, in order to define the actual configuration featuring the company under study, and the desired or achievable one, followed by a second phase of change management, enabling the effective transition across the two stages through the modification of the critical processes. The innovative nature of the model ideated in this Thesis is the combination of the two approaches described above, its systematic design and thus the value it can potentially assume in absolute terms, being theoretically applicable to any kind of strategic repositioning. In order to identify the fundamentals of the model designed through this work, and after an introduction depicting the context and the basic ideas, the Thesis is compounded by a description of the methodology and a cross-sectional literature analysis, at the end of the which the derived or designed tools, to be thus combined in the model, are presented in relation with the different main topics: roadmapping, servitization, ecosystems, maturity assessment, business models and change management. Subsequent to the literature analysis has been the development of the tools used for the real implementation of the model, describing stages, components and sources of inspiration. These tools have eventually been used for the validation of the model itself, through three case studies. The Thesis is concluded with a reflection upon advantages and criticalities of the model, recommending a list of further, potential, in-depht analyses on the topic. The validation of the model has also been conducted by involving companies operating within an European project – known with the acronym MSEE, Manufacturing SErvice Ecosystems – to the which the thesis has collaborated and found inspiration for its three case studies.
L'analisi di maturità è uno strumento sempre più frequentemente utilizzato per studiare la qualità di un’azienda di trovarsi in uno stato di pieno sviluppo. Partendo da uno schema prevedibile di processi, correlati ad una specifica area funzionale, a una disciplina o ad un’attività all’interno del flusso produttivo, tale analisi consente di appurare come le capacità organizzative evolvono passo dopo passo lungo un previsto, desiderato o logico percorso di maturazione. Parallelo all’analisi di maturità, secondo la visione data nel presente lavoro, ma in letteratura studiato separatamente, è il change management, approccio strutturato di supporto al cambiamento degli individui, di team e organizzazioni da un particolare stato attuale (posizione AS IS) ad uno desiderato per il futuro (posizione TO BE). Scopo di questa tesi è proprio quello di unire queste due tematiche, sinora analizzate separatamente, realizzando così un unico modello di riferimento, generalizzabile e di supporto alle aziende intenzionate a evolvere in una direzione strategica. La direzione strategica per la quale il modello è stato progettato, in particolare, è quella dell’erogazione di soluzioni integrate di prodotti e servizi, anche note con il termine Product-Service Systems, all’interno di reti collaborative di aziende, allo scopo di fornire un’offerta personalizzabile tramite una contestuale condivisione e riduzione di rischi e costi connessi. Il modello, di fatto un vero e proprio modello decisionale, prende direttamente spunto da un approccio di roadmapping, in grado di suggerire alle aziende quali step esse devono intraprendere per spostarsi da uno stato attuale ad uno da esse desiderato, in questo caso la servitizzazione in networks organizzativi. Una classica procedura di definizione di roadmaps aziendali, suggerita dall’analisi di letteratura, è stata scomposta in singoli passi analitici, sviluppati pertanto singolarmente nel dettaglio. Il risultato ottenuto ha prodotto un modello decisionale che si compone di una prima parte di maturity assessment, per definire la configurazione attualmente caratterizzante l’azienda in studio e quella raggiungibile, e di una seconda di change management, relativa alla gestione del passaggio effettivo dall’una all’altra tramite la modifica dei processi più critici. L’innovatività del framework ideato in questo lavoro di tesi sta nella combinazione dei due approcci inizialmente descritti, nella sua sistematicità ingegneristica e quindi nel valore che esso può assumere in termini assoluti, potendolo teoricamente applicare ogni qualvolta un’azienda debba far fronte a cambiamenti delle sue procedure e quindi delle sue strategie operative. Con l’obiettivo di individuare le basi specifiche del contributo modellistico del lavoro, la Tesi è composta, dopo una prima fase introduttiva di presentazione del contesto e delle idee di base, da una parte di presentazione della metodologia e da una di analisi di letteratura, al termine delle quali vengono presentati gli strumenti derivati o sviluppati da incrociare successivamente nel modello, per ognuno dei vari argomenti trattati: roadmapping, servitizzazione, ecosystems, maturità, business models e change management. Successivo all’analisi di letteratura è stato lo sviluppo ed implementazione del modello, descrivendone le fasi, i componenti ed il materiale utilizzato, da impiegare per tre casi aziendali utili alla validazione del modello stesso. L’elaborato si conclude con alcune osservazioni circa i vantaggi e le criticità del modello, ipotizzando potenziali studi futuri in materia. La validazione del modello è infine stata condotta coinvolgendo tre imprese attive in un progetto europeo – conosciuto con l’acronimo MSEE, stante per Manufacturing Service Ecosystems –.
